The direct answer

Check the received message as well as the domain setup. A published BIMI record does not prove that this message authenticated correctly or that Gmail accepted the linked evidence.

What should I check first?

Use Gmail’s Show original view on a real message and record its authentication results. Confirm the visible From domain is the domain you configured. Then check the certificate’s validity and domain coverage, and make sure the hosted files can be fetched publicly.

Keep the exact failing result. A logo seen by a colleague or in a saved contact is not enough to establish that BIMI is working for an external recipient.

What should I send to the person investigating?

Provide the sending domain, time of the test, sending platform, redacted message headers and validator output. Include a screenshot showing whether the logo, checkmark or both are missing. These are different observations.

Change one relevant setting at a time and repeat the same test. If a certificate or asset fails validation, resolve that failure before interpreting a missing image as a display delay.
